AI Transformation

AI has been deployed.
The front line does not use it.

The reason it stalls is not tool performance;
it is that the work has no place for it.
We decide where it will be used, then implement.

01Why it stalls

Candidates have piled up.
The order is undecided.

Impact and feasibility are never set side by side,
so only the deliberation accumulates.

Ranking use cases by impact and feasibility Plotting impact on the vertical axis and feasibility on the horizontal axis separates the areas to start with from the areas that can wait. Impact: high Low Feasibility: low High Start here Internal helpdesk Demand forecasting Meeting summaries Quote drafting Proposal first drafts Image generation
Trying to do everything is what stalls the work. We set the order of work on two axes: impact and feasibility.
02Deliverables

Something that works,
and the rules to keep it working.

Who uses it, how much is delegated to it,
and what is measured, decided before handover.

Key deliverablesNot a record of deliberation, but a form you can operate.

  • Use Case SpecificationRequirements and metrics
  • PrototypeReady to try on the front line
  • Operations GuidePermissions, rules, monitoring
03Benefits

After adoption,
what actually changes.

What changes is not the number of tools,
but the hours it is used on the front line.

  1. DX teams

    Where to start becomes clear

Because candidates are reordered by impact and feasibility, the basis for the investment decision can be explained.

  2. Business units

    Validation leads to production

Because the design assumes workflows and an operating structure from the PoC stage, it carries straight through to production.

  3. IT

The safe scope of use becomes clear

Permissions, data handling, logging and usage rules are decided at the outset, so there is no need to halt the work later.

  4. Management

Results can be checked in numbers

Because usage rates, quality and effort are built in as measures, whether to continue or expand is decided on facts.

05How we work

From current state
to adoption and improvement.

At each stage, we make clear what happens next.

The four phases of support The work moves from current-state analysis to selecting priority areas, then implementation and validation, then adoption and improvement, before shifting to ongoing operation. Current state Priority areas Build and validate Adopt and improve
  1. Current state

We review operations, data and systems, and set out the prerequisites for using AI.

  2. Priority areas

We select the themes to start with, based on impact and feasibility.

  3. Build and validate

We validate the prototype on the front line and make the improvements operation requires.

  4. Adopt and improve

We measure usage rates and results, and move to operation that sustains continuous improvement.

Timelines vary with the scope of the target operations. We present one together with the estimate at the first consultation.

06FAQ

Frequently asked questions.

What kinds of work can AI be used for?

A wide range, including document creation, information search, customer response, analysis and use of internal knowledge. We review your operations and propose starting with the areas of highest impact and feasibility.

Can we proceed even if we do not have enough data?

Yes. We map out the data you have and the data you lack, and design an approach that can be validated at small scale first.

How do you handle security and governance?

We design for access rights, handling of confidential information, logging and usage rules.

How much does AI implementation support cost?

The AI Opportunity Assessment starts from 400,000 yen (excluding tax) as a guide. Use Case Implementation is quoted individually according to the scope of the target operations, and Operations and Adoption Support is a monthly fee by consultation. Consultation and estimates are free of charge.

How long does implementation take?

The AI Opportunity Assessment takes a few weeks as a guide. Implementation varies with the scope of the target operations, so we present a timeline together with the estimate at the first consultation.

Can we consult you if our PoC has stalled?

Yes. We isolate the cause of the stall in terms of workflow, data, permissions and KPIs, and begin by putting in place the conditions required for production operation.

What is AX (AI transformation)?

AX means redesigning the work itself on the premise of generative AI and AI agents, and embedding it until results continue. It does not end with deploying a tool. Workflows, permissions, usage rules and evaluation metrics are designed as a whole, which is what distinguishes it from a one-off AI deployment.
