Standardization

You bring in AI,
but it doesn't stick.

The cause is not what AI can do,
but work that cannot be reproduced.
We put individual judgment into words
and build a foundation that delivers results whoever takes over.

01Why it doesn't stick

The foundation decides
where you end up.

The difference is whether the work was put in order before AI was layered on top.

With and without a foundation AI layered on work that depends on individuals does not sit; it stops at the pilot stage. When operations, standardization and AI use stack up, results become reproducible. A Layering AI on as is AI use No foundation Person-dependent work Stalls at the pilot and never turns into results. B Standardize, then layer AI AI use Standardization (the foundation) Structured work Repeatable for anyone; improvement and AI spread company-wide.
Standardization is not an efficiency exercise; it is the precondition for the AI era.
02Deliverables

Not the steps,
but the judgment.

A manual protects the accuracy of the task.
A guidebook protects the reproducibility of the result.
We write down what to look at and how to decide.

Manual and guidebook compared A manual copies the steps only. A guidebook adds the decision criteria: what to look at and how to decide. Manual Do only Guidebook Do + Think Decision criteria
Copying the steps alone does not hand over the judgment.

Main deliverablesNot strategy decks, but formats used on the front line.

  • GuidebookRecords the decision criteria (Think)
  • Process flow diagramSteps and branches on one page
  • Tracking sheetReady to run operations as is
  • KPI reportVerifies adoption in numbers
  • Sales scriptPuts it into front-line language
03Benefits

After adoption,
what actually changes.

What changes is not individual ability but the reproducibility of results.

Variation in results narrows Before standardization, results vary with the person in charge. Once the decision criteria are put into words, everyone reaches the same level. Before standardization Varies by person Results depend on the individual. After standardization Same level, whoever takes over Judgment moves into the system and the level evens out.
You leave behind the state where the same work gives different results depending on who does it.
  1. Sales

Results hold when the person changes

Judgment that once sat with individuals is put into words, so transfers, departures and new hires no longer swing results.

  2. Administration & back office

Later AI investment starts to pay off

Because the work is structured so AI can read it, the next tool you add does not stall at the pilot stage.

  3. Manufacturing & operations

New joiners get up to speed sooner

Decision criteria are recorded alongside the steps, so the time spent teaching falls as well.

  4. Management & DX

Changing the work does not mean rebuilding it

Because the design keeps the underlying principles, there is no rebuild every time the organization or the product line changes.

We organize the issues and the work you cannot afford to stop, and present the estimate here.

  2. AI-Ready Assessment

We assess where you stand and present priorities and a roadmap.

  3. Building the standards

We put guidebooks, process flows and data models in place.

  4. Operation, adoption and improvement

We work alongside you until it takes hold as a repeatable model, then connect it to AX.

06FAQ

Frequently asked questions.

We are not sure where to start.

Start with the AI-Ready Assessment. We map where you stand today and set priorities. No large investment is required.

Can standardization be done with AI alone?

Tacit knowledge, exception handling and team culture cannot be extracted by AI alone. We work on the front line to structure them.

How much does it cost?

As a guide: assessment from 300,000 yen, video procedures from 100,000 yen, standardization build from 3,000,000 yen (excluding tax). Estimates are free.

How long does standardization take?

As a guide, the AI-Ready Assessment takes 2 to 4 weeks, video procedures for the front line 1 to 2 weeks, and a company-wide standardization build 3 months or more. Because it depends on scope, we present the schedule together with the estimate at the first consultation.

Can we start with a single department or a single process?

Yes. You can begin with one department or one process. We recommend building a small repeatable model, confirming the effect, and then widening the scope.

How is standardization different from writing a manual?

Standardization designs not only the work steps but also the decision criteria, the handling of exceptions and the way documents are updated, so that results are reproducible whoever takes over. Where a manual puts procedures into writing, standardization covers the mechanism that keeps the work running.
